$100M+ New gross merchandise value (GMV) processed through a modernized platform.

Company Summary
When a global office services enterprise needed to modernize its digital commerce infrastructure, it selected McFadyen Digital as the strategic transformation partner for a multi-year, multi-platform overhaul. Over four years, McFadyen delivered more than 1,500 user stories, migrated the company to Adobe Commerce Cloud, implemented a Mirakl-powered marketplace, and introduced AI-driven capabilities across QA, search, and customer support.
Challenge
Three Delivery Pillars, One Commerce Vision
The company’s legacy ecommerce platform was throttling everything: performance, scalability, and the ability to integrate new capabilities without extensive custom engineering. Print-On-Demand, a high-value service for SMB customers, required users to leave the site entirely to complete transactions on a third-party platform. That kind of friction does not just frustrate customers. It signals to them that the digital experience was not built for them. The internal challenge was equally pressing. Fragmented systems, mounting technical debt, and a release cycle measured in quarters were making it difficult to respond to market shifts, let alone lead them. The goal was clear: consolidate disparate digital systems into a single, scalable commerce platform capable of supporting marketplace models, omnichannel experiences, and AI-powered capabilities, without disrupting active operations in the process.
Solution
A Commerce Foundation Built for Scale from Day One
McFadyen Digital was selected as the strategic transformation partner to lead a multi-year engagement spanning platform modernization, marketplace enablement, and AI-driven innovation. This was not a single lift-and-shift. It was a phased program designed to build on itself over time.
From 2021 through 2025, McFadyen delivered more than 1,500 user stories across distributed global teams, organized into four major delivery waves with around-the-clock production support. Cross-functional squads covering UX, in-store experience, marketplace operations, and product development were progressively onboarded to maintain momentum across workstreams without losing coherence.
- Rebuilt the commerce platform on Adobe Commerce Cloud, introducing modular architecture, real-time performance monitoring, and resolving long-standing reliability issues and technical debt
- Launched more than 40 new features improving site search, navigation, content management, and accessibility
- Delivered Print-On-Demand 2.0, bringing the full design and ordering experience back onto the main platform and eliminating the third-party redirect that had been creating friction for years
- Implemented a Mirakl-powered marketplace enabling multi-vendor expansion and unlocking new third-party vendor integrations, opening revenue streams previously inaccessible on the legacy platform
- Deployed Adobe Live Search for AI-driven product discovery, improving relevance and reducing the time SMB buyers spend finding what they need
Business Impact
Measurable Impact. Sustained Growth.
The business impact was measurable and sustained. In the months following the Adobe Commerce Cloud deployment, the company saw more than 30% revenue growth. Site conversion rates improved by double digits, driven by better search, improved checkout flows, and a more intuitive overall experience. Over $100 million in new Gross Merchandise Value moved through the enhanced platform.
Feature releases accelerated from a quarterly cadence to bi-weekly delivery, giving the business the responsiveness it needed to stay ahead of market shifts. Post-launch, the platform operated without a single major production defect — a direct result of automated QA and continuous integration practices built into the delivery model from day one.
